Digitisation of end-to-end processes

The assignment:

Triggered by a comprehensive strategic analysis, a municipal energy provider found that its end-to-end workflows and processes were somewhat inefficient and unclear. As a result, the company tasked us with identifying digitalisation opportunities, along with roles and responsibilities, specifically focusing on four key areas. The project's goal was to deliver practical and actionable outcomes so that the desired improvements could be implemented promptly.

The approach:

Determining the current status was the foundation for further development. To achieve this, the essential core processes were pragmatically captured in workshops with the relevant departments (BPMN 2.0), then analysed and assessed. This led to a deviation analysis comparing the desired process with the industry's best practices. Based on this, we were able to propose specific optimisation options, such as automation, and develop them to implementation/decision-making maturity, including cost-benefit analysis, technical specification, responsibility, etc. Additionally, in agreement with the client, certain "quick wins" were implemented immediately, and for key topics like the Digital Technician, further concepts were developed as a basis for optimisation.

The result

We have effectively captured the key processes and aligned the relevant roles and responsibilities. The transparency achieved through this was key to the structured and task-specific development of over 50 attractive optimisation and digitalisation opportunities. As a result, all identified opportunities (as long as they were not already being implemented) were successfully prioritised by management and transferred to subsequent initiatives. Overall, it can be noted that the customer's E2E processes significantly gain in efficiency and reliability through the implementation. Especially through the additional guidance of selected initiatives (e.g., expert sparring, moderated network exchange, etc.), our project mandate was more than fulfilled.
