The assignment:
A globally operating industrial company aimed to significantly enhance on-time delivery rate and identify the causes of delivery delays throughout its internal order processing. Against this backdrop, there was a need to address key bottlenecks and control deficiencies—particularly at the interface between sales administration and logistics—and to create a solid foundation for sustainably stabilising delivery performance.
The approach:
We organised the project into clearly defined work packages, which we developed and prioritised through individual discussions and workshops with the relevant departments. For the identified levers, we conducted an indicative cost-benefit analysis and developed a portfolio of measures based on this. We grouped these measures into four key areas (distribution, allocation, availability, and control metrics) and translated them into actionable concepts, agreed frameworks, and targeted ERP system support. We supported the implementation through a PMO up to the go-live stage, including test management, error tracking, rollout planning, and stabilising hypercare.
The result
Delivery reliability has been significantly improved, and control over the order situation has been greatly enhanced. Realistic delivery dates were visible early on, allowing potential scheduling risks to be addressed proactively, and manual interventions were noticeably reduced. Additionally, the organisation, for the first time, had complete transparency and a clear understanding of control processes, enabling stable prioritisation and efficient handling of outstanding orders.
