The assignment:
A medium-sized company engaged us for a comprehensive organisational analysis and transformation. The aim was to thoroughly review and optimise structures, processes, and leadership roles. This project wasn’t driven by immediate pressure, but rather by the company’s commitment to prepare for future challenges from a position of strength. Our task was to create transparency, identify short-term improvements as well as significant opportunities for future optimisation, and to develop and implement a clear target structure.
The approach:
The project was executed in three phases: Quick Check, Design, and Implementation. During a comprehensive Quick Check, we conducted guided interviews with selected employees on-site, analysed key documents, and identified specific potentials and areas for action. Based on this assessment, targeted optimisation measures were initially designed in Phase 2. Consequently, a specific implementation roadmap, focused on the prioritised objectives, was developed and initiated with the leadership team of the industrial company. The final implementation phase primarily involved comprehensive professional and organisational support from our side due to the transformation of the organisational structure included.
The result
The project didn't just visualise and analyse the organisation for the first time; it also identified, developed, and implemented numerous relevant potentials across four critically important areas for success. Amongst the project's achievements, besides gains in efficiency (for example, in knowledge management), the standout success was the newly developed consistent vision for the leadership structure. Based on the analysis, not only was a well-informed decision made for a realignment, but the organisational and operational structure was transformed very quickly and successfully. The implemented target structure ensures clear responsibilities and enhances leadership as well as collaboration across the organisation. The structured approach and comprehensive involvement of management and employees ensured widespread acceptance and reliability of the results.
