The assignment:
The Q2C processes across our customer’s five country entities were set up very differently. The aim of the international project was to make the associated disadvantages visible, identify key areas for action and derive concrete measures for improvement. The focus was on making proven approaches usable across countries and identifying potential for digitalisation.
We were therefore commissioned to map and analyse the Quote-to-Cash process for the five countries and their three business models — sales, rental and service — and to identify efficiency gains and customer benefits.
The approach:
For the success of the project, close collaboration with local experts was crucial. Therefore, country-specific workshops were initially conducted to jointly document the current processes, model them in BPMN 2.0, and provide an initial evaluation. Following this, Blue Advisory performed a comparative analysis of the countries against each other and industry best practices. Based on this, taking into account both procedural and organisational differences in the Q2C processes, advantageous target processes were developed, and concrete optimisation options were derived. These opportunities were prioritised and focused into key action areas, finally discussed with global management, evaluated, and then transformed into an implementation roadmap.
The result
The project was completed on schedule and achieved the desired results. The overview and evaluation of the complex Q2C processes not only successfully established the prerequisites for action. As a result, the transformation to globally consistent processes—focusing on high efficiency and a positive customer experience—was initiated with concrete improvement initiatives planned. Additionally, during the implementation support, positive additional effects were observed, such as the long-term establishment of a structured exchange of experiences between countries regarding digitalisation measures "on the side."
